The customer

Westinghouse is a key supplier of nuclear technologies and products, and has established itself as a benchmark in the energy market.

Founded in 1886 in the United States, the company's international reputation is such that almost 50% of the world's nuclear power plants in service are based on Westinghouse technology.

Although the company is best known for its role in the international production of nuclear equipment and services, its activities also include the construction of new power plants (AP1000) and the management of complex nuclear projects.

The project

Following the Fukushima accident, new safety regulations were imposed on operators, notably in France, where the construction of ultimate back-up diesels was required to ensure continued operation of units in the event of loss of power.

Westinghouse has been entrusted with part of the scope for the construction of these units for 1300MWe units. This project, a first for Westinghouse in France, naturally involved a significant increase in documentation production: around 5,000 technical documents, some fifteen suppliers, and documentation monitoring carried out by sharemundo.

The challenge

Westinghouse quickly had to cope with an increase in internal document production, as well as that of the project's various external players (suppliers and subcontractors), for which it was necessary to provide full technical supervision.

The sheer number of documents to be supplied, the multiplication of document production sources, the lack of standardization of processes between different project stakeholders and a very tight schedule were all risk factors that had to be taken into account to ensure the success of the project!

Right from the start of the project, it was essential for sharemundo to begin its analysis by understanding the existing situation, so as to ensure the smooth implementation of following improvements:

  • Update of the global document management process,
  • Standardization of this process throughout the program (in-house / suppliers / subcontractors),
  • Implementation of performance indicators,
  • Production of the"Documentation Management Plan",
  • Training for internal teams as well as suppliers and subcontractors,
  • Set up all the indicators needed to monitor the project,
  • Support teams and empower them by providing training materials/documents,
  • Technical assistance with document management throughout the project.

The implementation of suitable processes and tools was essential to the smooth running of document exchanges between the various stakeholders. The major challenge of a project of this scale was to establish a clear and effective communication plan for smooth data exchanges. Setting up and configuring the SharePoint site dedicated to the project simplified collaborative work, facilitated document exchange and centralized information.

The standardization of processes and the introduction of indicators and regular reporting to the customer and other project stakeholders have helped to align the level of information and ensure transparency.

The customer

Principle Power Inc (PPI) is a provider of innovative technologies and services for the deepwater offshore wind energy market.

PPI's proven WindFloat technology - a floating foundation for wind turbines - represents a paradigm shift for the industry in terms of cost and risk reduction for the installation and operation of offshore wind turbines.

Principle Power sells the WindFloat as a technology solution and acts as a service provider for developers, utilities and independent power producers, being present from the design of the overall system, throughout manufacturing, installation and commissioning, and providing support to customers throughout the platform's operational lifecycle.

The project

Migrating company data to a new information system is never easy, but when you're dealing with an international company where the majority of employees are scattered across the globe, where 90% of the workforce is permanently telecommuting, and where the majority of customers are international, bringing their own set of country-specific standards and requirements, it can quickly take a turn for the worse!
PPI called on sharemundo to help not only with the migration itself, but also with refocusing, developing and supporting teams and users during this transition period.

The challenge

It was necessary to refocus project teams who were in the habit of sending untraced information outside the tool. These unofficial exchanges could have serious consequences, such as :
- The loss of technical data exchanged without traceability in SharePoint or by email;
- The multiplication of informal exchanges;
- Poor management of document indexes;
- Inconsistent versions, particularly of documents co-authored on SharePoint and not subsequently shared via the EDM.
In addition, it was crucial to make teams, reluctant to use a new tool and determined to prove its uselessness, understand that data centralization and process standardization might initially require a certain amount of time and involvement, but that they had the potential, in the long term, to save them precious time by avoiding certain low value-added tasks.

Anticipate everything to optimize user training

sharemundo was commissioned by PPI to contribute to the smooth transition from SharePoint-based data management to M-Files EDM, while ensuring consistency between different document management projects and methods.

Our personalized support consisted of:

  • Find ways to optimize traceability and workflows at different project stages
  • Centralize information and apply a global process to the various PRE-FEED and FEED processes, while adapting to project and customer requirements.
  • Accommodate specific project events, such as "changes" or "variation orders
  • Liaise between teams dedicated to EDMS development, project teams and subcontractors.

sharemundo 's approach was to listen to users and act as an interface between project teams and internal document management players. As a result, we were able to set up a global management system for internal and external document flows, while ensuring compliance with best practices and the use of the EDM tool.

In concrete terms, targeted actions have been taken, such as:

  • Constant updating of document tracking (MDR and log transmissions), ensuring accessibility in the event of an inspection, customer inquiry or internal audit.
  • Constant support and guidance for users, enabling them to adapt effectively to the new mandatory software, and to carry out their actions in the tool autonomously.
  • Verification of consistency between documents received and corresponding lists of deliverables
  • Setting up, managing the evolution and application of workflows linked to the deliverable review process
  • Monitor the progress of review workflows and provide feedback where necessary
  • Updating weekly progress reports and sharing them with the various stakeholders
  • Management of a document schedule linked to the overall project schedule, and daily contact with the project management teams to keep it up to date.
  • Checking contractual milestones (basic documentation) against scheduled dates (taking into account the technical realities of projects) and alerting if necessary.
  • Manage the transition from SharePoint to M-Files so that it runs smoothly and without data loss.
  • Establish control of document exchanges outside the tool, and of established processes by formalizing them and subjecting them to official workflows.

The customer

Clemessy, a subsidiary of the Eiffage Group, supports all industrial sectors by offering a wide range of expertise. Its activities cover the entire project lifecycle, from audit and design to integration, solution implementation, commissioning and maintenance.

Its teams of experienced engineers and project managers ensure the safety and performance of nuclear facilities, contributing to low-carbon energy production and France's energy sovereignty.

A key player in the nuclear sector in France and abroad, Clemessy is involved in nuclear power plants for energy production, as well as in waste and fuel storage and processing centers. They are also involved in research reactor installations, as well as in strategic programs for military applications.

The project

Clemessy was asked to provide a cost estimate for a project involving the construction of the Sizewell EPR. This large-scale project, located in Suffolk in the United Kingdom, involved the construction of two EPR-type nuclear reactors with a total capacity of 3,260 MW.

The ultimate aim was to supply around 7% of the UK's electricity demand, using technology similar to that at Hinkley Point C to optimize costs and timescales.

In order to centralize tasks, simplify processes and optimize working time, Clemessy implemented an artificial intelligence-assisted requirements management tool, which had to be tested by the sharemundo teams beforehand.

The challenge

In a context where time is of the essence, sharemundo was given the task of carrying out a detailed audit not only of the company's practices and needs, but also of the tool being tested. As the intervention took place at an early stage, the tool had to be rapidly operational for use by the teams concerned.
sharemundo successfully carried out its mission, constantly testing the tool's capabilities to detect potential faults and identify solutions. As we had to correct the tool directly and were in constant contact with the software publisher, our mission also involved identifying inconsistencies between practical use and the manuals provided, and correcting them, thus resulting in the production of documentation associated with the tool, avoiding any potential drift.

A comprehensive assessment for a successful implementation

In order to be able to test the tool at an early stage and minimize its impact on current projects, sharemundo was asked to perform an evaluation of its current operation, as part of a call for tenders.  

This led to the manual and individual identification of prerequisites that had previously been overlooked, as well as the creation of a draft user manual aligning project requirements with the tool's existing functionalities. These modifications, coupled with user training, contributed to the mission's success.

The implementation of the artificial intelligence-assisted bidding tool, and the modification of its parameters to improve detection performance, were points initiated and managed by sharemundo in their entirety.

Finally, all sharemundo 's actions within Clemessy have resulted in the complete automation of the needs and requirements identification, the reduction of document analysis time to just a few minutes per hundred pages, and the ability to manage a large number of documents in an optimal way.

By evaluating the tool selected by Clemessy, sharemundo played a crucial role in the success of its actions on the Sizewell EPR project.

Identifying the customer's needs and the project's requirements enabled us to save considerable time and optimize processes, leading to efficient automation of actions. These factors were key to the success of sharemundo's mission .

Although the company is best known for its role in the international production of nuclear equipment and services, its activities also include the construction of new power plants (AP1000) and the management of complex nuclear projects.

The customer

Principle Power Inc (PPI) is a provider of innovative technologies and services for the deepwater offshore wind energy market.

PPI's proven WindFloat technology - a floating foundation for wind turbines - represents a paradigm shift for the industry in terms of cost and risk reduction for the installation and operation of offshore wind turbines.

Principle Power sells the WindFloat as a technology solution and acts as a service provider for developers, utilities and independent power producers, being present from the design of the overall system, throughout manufacturing, installation and commissioning, and providing support to customers throughout the platform's operational lifecycle.

The project

Following the award of several major contracts, Principle Power Inc. is faced with a significant increase in document flows.

The number of deliverables is estimated at several hundred thousand, requiring one or two document revisions. To this must be added the related exchanges, i.e. management and follow-up of all the monitoring received from the customer - exchanges with suppliers, project-related correspondence, non-conformance sheets, etc...

The challenge

The sudden increase in the volume of documentation and information exchange automatically leads to a substantial increase in administrative tasks to cope with the volume of information and documents to be processed on a daily basis.

This peak workload cannot be absorbed without upgrading management processes to optimize them so as to maintain the quality of the documentation supplied, while allocating the necessary time for editorial verification (Documentation Control).

Issuing reliable contractual monthly progress reports in this context also becomes difficult.

sharemundo supports Principle Power Inc. in harmonizing, updating (or redefining) and optimizing its document management processes, while maintaining consistency with applicable internal quality procedures and the customer's specific requirements.

Workflows for the following activities are derived from these document management processes and defined in consultation with the project stakeholders:

  • Monitoring,
  • Diffusion,
  • Archiving

The next steps include setting up dedicated lists in SharePoint to manage all the necessary metadata and provide a single data source for all project stakeholders.

The automation of established workflows substantially reduces the time spent on administrative tasks, which can then be put to good use on Document Control tasks, ensuring the delivery of high-quality, standardized documentation.

By centralizing all the data, you can then connect the appropriate project indicators (KPIs) to automatically generate the elements required for monthly progress and project management reports.

At the same time, sharemundo acted as a facilitator in the integration of a project document management tool in which the associated processes were digitized.

The customer

Ineo Nucléaire (ENGIE Solutions) brings together experts in electrical engineering dedicated to nuclear markets. Its skills include design, assembly and testing for electrical distribution, instrumentation, radiation protection, automation, command and control, supervision, information systems and networks, and perimeter protection. 

INEO Nucléaire is also involved in maintenance engineering, multi-technical maintenance solutions and maintenance in operational conditions.

The project

INEO Nucléaire is working as a supplier on the new Hinckley Point EPR power plant in the UK, carrying out general and detailed engineering studies, in particular for the new plant's lighting and electrical switchgear network.

As part of this project, INEO Nucléaire has to manage a large number of input documents and several thousand deliverables. The latter will be submitted to the end customer via a platform requiring metadata to be entered for each document delivered.

The challenge

The processes and tools in place are suitable for the first preliminary study phase of the project, but not for the full scope requiring massive document exchanges. The tools used include several independent Excel files managed by different people for each part of the process.

The production and monitoring of KPIs linked to the performance and progress of engineering studies is time-consuming, with the risk of errors due to the non-automation of these activities and the storage of information in different places or in different unconnected files.

Strict end-customer requirements lead to a significant administrative burden in managing documents and associated metadata. Errors or typos in the content of documents/metadata lead to quality problems resulting in multiple iterations or document revisions despite the involvement of resources.

The sharemundo answer

Acting as an integrator

sharemundo provided consulting services to initially define or refine the processes in place for the management of input data and contract documents, and for the management of deliverables. The processes were discussed with the INEO Nucléaire resources involved in workshops conducted by sharemundo.

These workshops resulted in documented processes clarifying the roles/responsibilities and division of tasks for each party involved, as well as the means used and the appropriate sequencing of activities. These processes were then compiled into a dedicated document management plan, used as a basis for training the resources involved in the project.

sharemundo then took charge of the deployment of a new document management software selected by INEO Nucléaire for the project. sharemundo acted as INEO Nucléaire's interface with the software publisher to define the requirements and ensure that the necessary and appropriate adaptations were taken into account to best meet the need and match the new tool to the established processes.

sharemundo was responsible for migrating all previous data and documents to the new software, in parallel with ongoing engineering activities. This enabled INEO Nucléaire's resources to concentrate on their production tasks, avoiding any negative impact on project execution.

Finally, sharemundo produced the training materials and ran the first training sessions with INEO Nucléaire, so that the new document management software was up and running in time for the start of the main phase of the project.

SUCCESSFUL INTEGRATION

sharemundo 's past experience in the nuclear industry enabled us to quickly understand and analyzeINEO Nucléaire 's needs, so that we were quickly up and running and able to put forward proposals for process improvement. 

Technical knowledge of software development and construction enabled sharemundo to act as the appropriate interface with the software publisher to ensure that the final solution delivered and accepted metINEO Nucléaire's specific requirements.
